Smart Lead Routing & Personalized Email Automation

Problem Statement
When new leads filled out a form, all responses were treated the same way.
This meant that:
There was no personalized communication based on the industry
Manual checking of the industry & budget needed to be done before classifying a lead.
There was a slow response to urgent leads
Emails felt generic and less engaging
The Goal
This project aimed to automate lead follow-up emails in a way that feels personalized, relevant, and efficient.
Instead of sending the same generic response to every new lead, the workflow needed to:
Capture new leads from the Google Form.
Clean & format lead data for consistency.
Route leads internally based on Industry, Budget, and Urgency
Notify the right reps via Slack
Tailor communication based on the Industry field (Tech, Healthcare, or Other)
Ensure every lead receives a timely response, even if their industry doesn’t match predefined categories.
Send personalized emails to customers instantly.
This reduces manual lead triaging, ensures urgent cases are never missed, and makes customer follow-up fast and personalized.
The Solution
I designed a multi-path automation in Zapier that:
Captures responses from Google Forms
Performs the following Data Cleaning through Formatter by Zapier:
Split the full name into First Name + Last Name. The first name is used in the emails to personalize the mail.
Trims white spaces & converts the Industry column to lowercase for consistent matching.
Routes leads based on their Industry field, which is the Main Path, as follows:
Tech Path → Processes Tech leads
Healthcare Path → Process Healthcare leads
General Path → Process other leads that do not fall under Tech nor Healthcare
Routes a lead based on the Budget. This path is a sub-path under each Industry. And is broken down as follows:
The Urgency Filter is inside each Budget path.
If Urgency = "Need Help Now" → Send alert to the #urgent-leads Slack channel (tagging team for immediate action)
Else → Do nothing and continue workflow
Customer Email: Gmail sends a personalized email based on Industry:
For Tech leads → Send Tech Offer Email
For Healthcare leads → Send Healthcare Offer Email
For Other Leads→ Send Generic Welcome Email
This way, every lead receives a personalized and relevant email instantly.
⚙️Workflow Design
Step 1:
The Trigger
The Google Form submission is the trigger. So after connecting my Google account, I picked the specific Google form for the project, The New Client Intake Form, which captures:
Name
Email
Industry
Budget Range
Urgency
Step 2:
Data Cleaning
I used Formatter by Zapier to split the “Full Name” into First Name & Last Name (since the Google Form did not separate the two). This would be useful when sending personalized emails to leads using their first names only.
Next, I used the Formatter to check for and remove white spaces from the values in the industry column to avoid errors and to convert the values in the column to lowercase for standardization.

Step 3:
Main Path
The next step is to route the leads based on their Industry field (Main Path):
If the lead belongs to the "Tech" industry (as captured in the Google form), then the Tech path runs.
If the lead belongs to the "Healthcare" industry (as captured in the Google form), then the Healthcare path runs
Otherwise, if the lead picked any industry other than these two in the Google form, then the General path of the automation runs.

Step 4
Budget Subpath
Next is the Budget path, which is a sub-path under each Industry.
If Budget = >$2000 THEN Send a message to the Slack #sales channel and tag the Senior Sales Rep, in the channel.



Else (Budget = <$500 OR $500–$2000) → Notify General Pipeline in #general-leads channel




Step 5:
The Urgency Filter
The urgency filter is inside each budget path, which runs under each Industry path.
Filter: Urgency = "Need Help Now"
If True → A message is sent to the #urgent-leads channel in Slack.



If ❌ False → Zap skips this step and continues.

STEP 6:
The Email
Gmail sends a personalized email to every lead based on the Industry:
Tech → Tech Offer Email

Zapier Tech Gmail Message Configuration 
Healthcare → Healthcare Offer Email

Other → Generic Welcome Email

Zapier General Gmail Message Configuration. 
Personalized email, tailored to each industry, is sent to each lead instantly, rather than sending non-personalized generic messages to leads like the one shown below.
“Hi, thanks for connecting with us! Here’s a starter resource to get you going...”
Here's how a typical run looks:

Impact:
⏱️ Time Saved → Automated routing and follow-up replaced manual sorting, reducing response delays.
✨ Personalization → Every customer email is addressed by first name and tailored to their industry.
🎯 Smarter Lead Handling → High-budget leads go to senior reps, lower budgets to the general pipeline, and urgent leads trigger instant Slack alerts.
🔄 Scalability → The workflow adapts to any number of leads without extra effort, ensuring consistent responses as the business grows.
Conclusion
This project demonstrates how automation can transform lead management from a manual, error-prone process into a streamlined, scalable workflow. By combining Google Forms, Zapier Paths & Filters, Slack notifications, and personalized Gmail emails, every lead is now:
Routed to the right sales channel based on the budget
Escalated instantly if marked urgent
Engaged immediately with industry-specific, personalized communication
The result is a system that not only saves time but also improves lead quality, speeds up response times, and delivers a consistent professional experience for both customers and the sales team.
